How to choose a Klaviyo agency: a comparison framework

Sammy Tran

Most Klaviyo agencies look identical from the outside. Partner badge, flow screenshots, a wall of logos. Then you sign, and the differences show up fast: who actually works your account, what gets measured, and whether email revenue moves.
A Klaviyo agency is a specialist firm that builds and manages email programs on Klaviyo: flows, campaigns, segmentation, deliverability, and reporting. The best ones function as revenue partners with an opinion about your whole retention system. The worst ones are template factories. This guide gives you a framework to tell them apart before you sign.
Start with the only question that matters
Ask every agency on your shortlist: "Which number will you own, and when will it move?"
A serious Klaviyo agency answers with a revenue metric and a timeline: flow-attributed revenue, revenue per recipient, email's share of total store revenue. A weak one answers with activity: sends per month, templates designed, "best practices."
Everything else in the comparison hangs off this answer, because it tells you whether you are buying outcomes or output.
The five comparison criteria
1. Flows-first or campaigns-first
Flows are automations that run around the clock: welcome, cart and checkout recovery, browse abandonment, post-purchase, win-back. Campaigns are one-off sends. Flows typically produce the majority of email revenue at a fraction of the effort, so an agency that leads its pitch with campaign volume has its priorities backwards. Ask what share of client email revenue comes from flows. See our Klaviyo flow audit guide.
2. Who does the work
Boutique agencies staff senior operators; large agencies often sell with seniors and deliver with juniors. Ask who will be inside your Klaviyo account weekly, and how many other accounts that person carries. There is no wrong size, but there is a wrong surprise.
3. Proof with real numbers
Look for case studies with verified, specific results and named brands. For example, our Darc Sport program lifted revenue from email automations to 30% of total email revenue, alongside an 18% email list increase. See the Darc Sport case study. Treat vague "300% ROI" claims with no brand name and no method as noise.
4. Scope beyond the inbox
Email performs best when it is coordinated with SMS, loyalty, and subscription messaging. If you run those channels, an agency that only sees the inbox will fight your other tools for the same customer moment. Ask how they sequence email against SMS for a product drop.
5. Pricing model
Klaviyo agencies price as flat monthly retainers, tiered scopes, or percentage of email revenue. Retainers are predictable; revenue-share aligns incentives but gets expensive at scale. What matters is that scope is explicit: number of flows, campaigns, tests, and reviews per month. See what an email marketing agency costs.
Red flags that end the conversation
They ask for Klaviyo access before asking about your margins, AOV, or repeat rate.
No deliverability plan. If they cannot explain how they will protect your sender reputation, revenue claims are fiction.
They talk discounts as the only lever. Discount-dependent email trains your list to wait for 20% off.
They cannot name a client they lost and why. Everyone loses clients; only the untrustworthy have no answer.
A scorecard you can copy
Score each agency 1 to 5 on: owns a revenue number, flows-first methodology, senior operators on the account, verified case studies, multi-channel coordination, transparent scope. Anything under 22 of 30, keep looking. Bring the same questions to every call so the comparison is honest.

Frequently asked questions
How much does a Klaviyo agency cost?
Most DTC brands pay a monthly retainer that varies with scope: number of flows, campaign volume, and whether SMS is included. Entry engagements for growing brands typically start in the low four figures per month; enterprise programs run much higher. Get scope in writing before comparing prices.
Klaviyo agency vs freelancer: which is better?
A freelancer can be excellent for setup or a defined project. An agency makes sense when you need ongoing strategy, coverage without single-person risk, and coordination across email, SMS, and loyalty. Decide based on how much of your revenue rides on the channel.
How long until a new Klaviyo agency shows results?
Flow fixes show up in 30 to 60 days because automations act on every new visitor immediately. Full-program results, including list growth and deliverability gains, typically compound over one to two quarters.
